We all start the same way with AI: asking it loose questions, getting surprised, and going back to work like nothing happened. That is being an Explorer. And there is nothing wrong with it, except that almost everyone stays there forever. The difference between someone who plays with AI and someone who operates with AI is two steps almost no one climbs on purpose.
And this is not a small group stalling. In EY's 2025 Work Reimagined Survey of 15,000 employees across 29 countries, 88% use AI in their daily work, but only 5% use it in advanced ways to transform how they work (EY, 2025). Almost everyone is stuck on the first rung. The map I use to climb off it is the AI-First Ladder, a framework from the AMP program (formerly The AI Exchange), where I certified as an AI Operator. Three levels: Explorer, Delegator, and AI-First Operator.
Level 1: Explorer
An Explorer uses AI when they remember to. They ask it things, use it to get unstuck, and start from scratch every time. The key move to grow here is simple: before you Google, interrupt a colleague, or stall out, go to AI first. Build the reflex, “could AI help with this?”

- When you do not know where to start, ask it to ask you the questions first.
- Define what “done well” looks like before you ask for the work.
Level 2: Delegator
A Delegator stops starting from a blank page every time. They save prompts, build context documents, create reusable GPTs or templates. And when AI gives them something bad, they do not blame the AI: they assume something was off in their instructions and fix it. That mindset shift, “I am responsible for the bad output,” is what separates a Delegator from an Explorer.
Level 3: AI-First Operator
This is where it stops being about tasks and starts being about systems. An AI-First Operator does not think “how do I use AI for this task,” they think in workflows, processes, and whole operations. It is the level where real change in a business begins, and it is the heart of AI operations.

What does it mean to be AI-first?
It means AI is your default starting point for work, and you think in whole workflows rather than one-off tasks. On the AI-First Ladder that is the top level, the Operator, above simply exploring or delegating single tasks.
How do I move from using AI to delegating tasks to it?
Stop starting from scratch. Save your prompts, build context documents, and when the output is bad, fix your instructions instead of blaming the tool. That is the Delegator level, the bridge between Explorer and Operator.
